Asda Home Delivery Fleet Electrification Case Study

Asda is one of the UK’s most admired supermarket brands, with more than 600 stores, over 140,000 employees and a home-delivery fleet of 4,000+ vehicles. Using Dynamon’s ZERO planning software, Asda gained confidence in where and how to kick off its electrification programme — grounded in real telematics rather than generic assumptions.

The challenge

Asda had already placed 100 EVs in operation as a test run. The complexity and diversity of its store operations meant a more thorough, data-driven approach was needed to get the plan right first time.

The Development Project Manager explained that achieving a well-calibrated, optimised plan requires a more innovative approach to procurement:

“Due to the complexity of our store operation, it is very difficult to model the impact of various planning decisions on our EV purchases and charging infrastructure scope. Therefore, we make procurement decisions based on the strongest evidence to hand, which in the absence of any reliable empirical data can result in the over-specification & overspend. The early knowledge of those low-hanging fruit actions and operation adjustments to tackle the hard ones is of tremendous value.”

The solution

Dynamon used ZERO to analyse telematics data for 17 depots — covering 184 ICE vehicles with 342 days of operational data.

ZERO ran a set of what-if scenarios to produce an electrification heatmap highlighting financial benefits and operational risks, so Asda could see which stores and vehicles were ready to transition and where constraints would drive cost or risk.

The outcome

ZERO identified a potential £5,600 per vehicle per year cost saving on fuel alone, and £15,000 per EV procurement underspend by rightsizing battery capacity.

Across sample stores, the analysis identified £350k savings for six hard-to-electrify sites and £780k vehicle investment underspend for six easy-to-electrify sites.

The Development Project Manager said: “The insight that Dynamon’s tool ZERO has produced is very impressive and demonstrates a wide range of opportunities to continuously improve our store electrification readiness and look at all jigsaw pieces holistically.”

With these electrification heatmaps in place, Asda can expand planning across the entire 4,000+ vehicle fleet — a key input into its procurement tender process for EV vehicles and charging infrastructure.
